I don't play enough of it to know if it would work or not, but could you have commander be exactly the same but instead of a commander creature you guys have have a commended planeswalker.

Would it work or just be too all over the place?

I would say there's not enough planeswalkers to choose from.

Well a planeswalker commander would exist in the command zone, so he couldn't really do much until you cast him. He'd have to be able to retain loyalty while shifting zones, and it would comprise of few planeswalkers. A race to get to their ultimates. {Jace, the Mind Sculptor}, {Tamiyo, the Moon Sage} and {Karn Liberated} (possibly not because he's colorless)

And not enough color combinations to choose from. Everyone would just play Bolas. 😏

Agreed. Bolas would be everyone's.
